Yum Spices
Full-stack e-commerce marketplace for premium Indian spices
A full-stack D2C e-commerce platform built from the ground up — not a Shopify store, but a custom-engineered marketplace with 50+ API endpoints, real-time order tracking, Razorpay payments, WhatsApp Business chatbot, RBAC admin panel, and security monitoring. Bootstrapped from $5K to $100K ARR serving 5,000+ units/month.
From soil to spice rack. Owned end-to-end.
Most D2C brands own only the storefront. Yum Spices owns the full supply chain — from partner farms and a 30-woman processing workforce to a custom-built e-commerce platform with real-time order tracking.
India's premium spice market is a $10B+ industry where single-origin, farm-fresh spices are buried inside generic marketplaces like Amazon and Flipkart — competing on price, not quality. My family has been producing premium spices for generations across 20+ farms, but the only sales channels were local shops and wholesale — no way to reach nationwide consumers directly.
The gap was clear: a dedicated D2C platform that treats premium spices the way specialty coffee treats beans — with provenance, weight-variant pricing (50g to 1kg), recipe-driven discovery, and the modern UX consumers now expect.
No off-the-shelf solution (Shopify, WooCommerce) could handle the spice-specific requirements: 5 weight variants per product with dynamic pricing, GST calculation by category (5-18%), PIN code serviceability checks, and WhatsApp as a primary support channel in the Indian market.
This isn't a storefront — it's a full commerce operations platform where real money flows from day one, with zero margin for payment bugs. 45 products × 5 weight variants = 225 active SKUs with dynamic pricing and GST (5-18% by category).
The system needed to handle the complete order lifecycle across 50+ API endpoints: product browsing across 11 categories → cart with weight-variant selection → multi-step checkout (Shipping → Payment → Confirmation) → Razorpay payment processing (Card, UPI, COD) with signature verification and webhooks → 10-status delivery tracking (pending through delivered/failed/returned) with partner integration and proof-of-delivery capture → PDF invoice generation with QR codes.
Beyond the customer flow, the platform needed a full admin operations layer: Role-Based Access Control with 4 roles (Super Admin, Order Manager, Content Manager, Support Agent) and hierarchical permissions, activity audit logging tracking 21 action types across 6 categories, IP-based suspicious activity detection with blocking, security monitoring, and refund management.
The WhatsApp Business integration needed to function as a full support channel — not just a chat button, but a chatbot with product catalog, order tracking, quick-reply templates, and agent routing. All of this with real-time WebSocket updates so customers see order status changes instantly.
The hardest constraint: building all of this solo, bootstrapped, with zero room for payment or security failures.
10 delivery statuses. Branching for every edge case.
Real-time WebSocket updates across the happy path — plus 4 exception states for failed, cancelled, returned, and rescheduled orders.
Built the entire platform as a React 18 + TypeScript + Vite frontend with Framer Motion animations, parallax scrolling, particle effects, Headless UI components, and a mobile-responsive design — backed by an Express.js + MongoDB backend with 11 database collections, JWT authentication (bcrypt 12 rounds), rate limiting, and Helmet security headers.
The product engine manages 45 products with 5 weight variants each (225 SKUs), category-based filtering, search, quick-view modals, and dynamic pricing with GST. Checkout is a 3-step flow with address management, PIN code serviceability checking, and shipping cost calculation by state.
Payment processing uses Razorpay's full stack: initialization, signature verification, webhook handling, saved payment methods (card + UPI), and refund management.
Delivery tracking supports 10 statuses (pending → confirmed → picked_up → in_transit → out_for_delivery → delivered/failed/cancelled/returned/rescheduled) with partner integration, tracking numbers, attempt recording, and proof-of-delivery (signature + images).
The admin dashboard implements RBAC with role hierarchy and wildcard permissions, an audit trail logging every action (login, role changes, permission changes, data modifications) with IP address, user agent, and severity levels. Security service monitors for suspicious activity and supports IP blocking.
WhatsApp Business integration provides a chatbot with menu-based interactions, product catalog browsing, order tracking by number, FAQ routing, and escalation to human agents. Socket.IO powers real-time updates across the system — order status changes, delivery updates, and admin notifications. Invoice generation uses jsPDF with auto-tables and QR codes for payment verification.

Bootstrapped from $5K to $100K ARR (80% CAGR) with 5,000+ unit sales per month. Built an all-women 30-member workforce operating at 3X village wages. Sustainable supply chain across 20+ farms, increasing farmer incomes by 25%.
The platform handles the complete commerce lifecycle: browsing → cart → checkout → payment → tracking → delivery → invoicing — with every step tracked, secured, and auditable.
WhatsApp became the #1 customer support channel, driving more repeat purchases than email campaigns. The security layer (IP blocking, audit logs, suspicious activity detection) caught real fraud attempts within the first weeks of launch. Recipe content section drives organic product discovery — customers find spices through cooking inspiration rather than search.
Every transaction supports a sustainable supply chain.
The business case is real ($100K ARR, 80% CAGR). The social case is equal. Yum Spices was built to show that bootstrapped D2C can scale without compromising on who benefits along the way.

In India, WhatsApp IS customer service. The Business API integration was the highest-leverage feature built — it drove repeat purchases more effectively than email, push notifications, or any other channel. Customers expect to message a business the same way they message a friend, and building a proper chatbot with catalog browsing, order tracking, and agent routing made the brand feel premium and responsive.
Weight-variant pricing (50g to 1kg) creates 5x the edge cases of standard e-commerce — every cart calculation, stock check, and pricing display needs variant awareness. GST adds another layer: different tax rates per category, inclusive vs exclusive pricing, and invoice compliance.
Building the RBAC admin with audit logging seemed like over-engineering for a bootstrapped venture, but it proved essential within weeks — when real money flows and multiple team members manage orders, you need to know who did what and when. The IP blocking caught actual payment fraud attempts.
The all-women workforce model created an unexpected supply chain advantage: lower attrition, higher quality consistency, and community-level brand advocacy that no marketing budget could buy.
